Right now, most Hawaiʻi operators are fishing with someone else’s net and handing over a quarter of the catch for the privilege. The platforms are good at what they do. But the arrangement means every customer you earn arrives smaller, and the relationship belongs to somebody else the moment the tour ends.

I run Walk Honolulu, my own tour company. I have paid the commission. I have watched an OTA outrank me on my own tour name, on my own brand, and then charge me 25 percent to reach a customer who was already looking for me.

Before this I ran a Hawaiʻi digital marketing agency serving tour boat operators, including Hawaii Glass Bottom Boats, Ocean Outfitters Hawaii, and Leahi Voyager. I relaunched as ʻUpena Strategy because the general agency work was not the part that mattered. The part that mattered was moving revenue off the platforms.

When an operator tells me about a no-show rate, a weather cancellation window, or a concierge who stopped sending guests, I do not need it explained.

THE MOAT

Four things that are hard to copy

On-island

We are in Honolulu. We can be at the harbor at 6am and at the front desk of a Waikīkī hotel by 9.

Concierge relationships and activity desk partnerships are not built over Zoom. They are built by showing up, repeatedly, with something useful. That is a channel a mainland agency structurally cannot deliver, and it is often the fastest direct revenue an operator can access.

Native Hawaiian owned

ʻUpena is a Native Hawaiian owned business working in an industry under real pressure to show local ownership and local benefit.

That matters to the operators we work with, to the hotels and partners they need, and to the guests they want to reach. It is also just true, which is the only reason to say it.

Operator owned

We are not marketers who found a niche. We run tours.

That shows up in specific ways. We understand that a booking is a seat on a boat with a fixed departure, not an ecommerce transaction. We understand that a 20 percent lift in bookings is worthless if the boat is already full, and that in that case the job is margin, not volume. We understand why you cannot just drop your OTA listings in July.

Scope discipline

We do strategy and campaign management. We do not produce content, and we never will. That means we cannot pad an invoice with production hours.

There is one number we are accountable for, and it is on page one of every report: what share of your bookings came direct, and how many commission dollars stayed with you. If you need content made, we will tell whoever makes it exactly what to make and why. That is included.

IN THE INTEREST OF BEING STRAIGHT WITH YOU

Naholowaʻa also runs Nalu Media, a separate content production company. If you want content produced, they can quote it under a separate agreement. It is never required, nothing about your ʻUpena engagement depends on it, and plenty of our clients use their own people. We would rather tell you that up front than have you find out later.

HOW WE WORK

You own everything.

Every account, campaign, and tracking setup is created in your name with you as owner. We are a user you can remove at any moment, without asking. If we part ways you keep all of it, we document the handoff, and there is no exit fee. We have watched agencies hold accounts hostage over an invoice. We will not do it.

We say no.

To content. To promises about rankings. To work outside scope. To clients who are not a fit. A specialist who says yes to everything is a generalist with better marketing.

We report one number.
